This course covers the controls and procedures needed to maintain accurate inventory records, verify physical stocks, investigate discrepancies, and document inventory adjustments. It is particularly relevant when an external warehouse or third-party logistics provider physically holds and manages inventory owned by a client.

Participants will explore how to reconcile client and warehouse records, organize reliable stock counts, investigate inventory movements, and strengthen controls against loss, damage, and inaccurate reporting. The course also addresses aging inventory, client–warehouse accountability, root-cause analysis, and documentation that supports inventory audits.

Objectives

  • Explain inventory ownership, physical custody, and the responsibilities of clients and external warehouse providers.
  • Identify controls that support accurate inventory records and traceable stock movements.
  • Compare client records, warehouse records, and physical stocks using a structured reconciliation process.
  • Plan and conduct cycle counts and physical inventory counts with appropriate movement and cutoff controls.
  • Investigate discrepancies involving quantities, stock locations, units of measure, inventory status, and transaction timing.
  • Prepare supported inventory adjustments for review and authorization.
  • Apply root-cause analysis to recurring inventory discrepancies.
  • Recommend controls against inventory loss, damage, unauthorized movements, and recording errors.
  • Identify aging, slow-moving, obsolete, and damaged inventory for appropriate follow-up.
  • Assemble inventory audit documentation and track corrective actions.

Prerequisites 

  • Basic understanding of receiving, storage, picking, dispatch, and returns processes.
  • Familiarity with common inventory documents, such as delivery receipts, goods receipt records, transfer records, and dispatch documents.
  • Basic spreadsheet skills for sorting, filtering, and comparing inventory data.
  • Working knowledge of stock-keeping units, quantities, and units of measure.
  • No prior audit qualification is required.

Day 1: Inventory Controls, Records & Physical Verification

Module 1: Inventory Ownership, Custody & Accountability

  • Inventory ownership versus physical custody.
  • Client and external warehouse responsibilities.
  • Accountability for receiving, storage, movement, dispatch, and reporting.
  • Segregation of client-owned stocks from other inventory.
  • Access to records, count rights, discrepancy reporting, and escalation arrangements.
  • Responsibilities for investigating shortages, damage, and disputed transactions.

 Module 2: Inventory Records & Transaction Controls

  • Key inventory data: item codes, descriptions, locations, units of measure, lots, and serial numbers.
  • Recording receipts, dispatches, transfers, returns, and stock status changes.
  • Available, allocated, quarantined, damaged, and in-transit inventory.
  • Transaction references, timestamps, and supporting documents.
  • Reconciliation between client systems and warehouse systems.
  • Common recording errors, duplicate entries, and missing transactions.

 Module 3: Cycle Counts & Physical Inventory Counts

  • Purposes and differences of cycle counts and full physical counts.
  • Selecting count frequency based on value, movement, and risk.
  • Count preparation, location readiness, and stock identification.
  • Independent counting, blind counts, and recount procedures.
  • Inventory movement controls and transaction cutoffs.
  • Handling mixed stocks, open packages, and unit-of-measure conversions.
  • Recording count results and confirming count completeness.

 Module 4: Inventory Reconciliation & Initial Discrepancy Review

  • Establishing a common reconciliation date and scope.
  • Comparing client records, warehouse records, and physical quantities.
  • Reconciling by item, location, lot, serial number, and inventory status.
  • Distinguishing timing differences from unexplained variances.
  • Reviewing receipts, dispatches, transfers, and returns around the cutoff.
  • Preparing a reconciliation worksheet and discrepancy register.
  • Prioritizing discrepancies by value, recurrence, and operational risk.

  

Day 2: Investigation, Adjustments & Audit Documentation

Module 5: Discrepancy Investigation & Root-Cause Analysis

  • Tracing inventory movements to source documents.
  • Investigating shortages, overages, mislocations, and incorrect stock status.
  • Examining picking, receiving, dispatch, and return errors.
  • Identifying unit-of-measure, master-data, and system interface issues.
  • Applying the 5 Whys and cause-and-effect analysis.
  • Separating confirmed causes from assumptions.
  • Assigning corrective actions, owners, and follow-up requirements.

 Module 6: Inventory Adjustments & Client–Warehouse Resolution

  • Distinguishing record corrections, timing items, and physical stock adjustments.
  • Evidence required to support proposed adjustments.
  • Approval authority and segregation of duties.
  • Coordinating authorized corrections across client and warehouse records.
  • Documenting disputed variances and unresolved balances.
  • Distinguishing quantity adjustments from claims and financial settlements.
  • Maintaining a traceable adjustment history and confirming closure.

 Module 7: Loss, Damage & Aging Inventory Controls

  • Controls over warehouse access and authorized stock movements.
  • Storage, handling, packaging, and location controls.
  • Recording damage, quarantine, and stock condition changes.
  • Monitoring slow-moving, obsolete, and aging inventory.
  • First-in, first-out and first-expiry, first-out controls where applicable.
  • Authorization and documentation for returns, disposal, and write-offs.
  • Monitoring recurring variances, damage trends, and corrective actions.

 Module 8: Inventory Audit Documentation & Reporting

  • Inventory audit scope and evidence requirements.
  • Count instructions, count sheets, recount records, and sign-offs.
  • Reconciliation schedules and transaction cutoff evidence.
  • Discrepancy investigation files and adjustment approvals.
  • Evidence of client-owned inventory held by an external warehouse.
